One of the biggest shocks that Oda delivered right at the beginning of One Piece was showing Shanks lose his left arm. Despite being a very popular character and also incredibly strong, Oda didn't hesitate to show Shanks lose his left and dominant arm to the Sea King in the East Blue. This happened after Luffy was kidnapped by Higuma and was on a boat off the coast. The Coastal King attacked them immediately, and while Higuma was eaten alive, Luffy was left there to sink. Thanks to his Devil Fruit powers, Luffy could do much but flail around, and he would've died had it not been for Shanks.

This was most likely after Roger's death, when he returned to the Holy Land to join up with his family, likely as a part of a broader mission.
